From business model to an operating loop

Strategy is not a direction paper. It is the set of choices about how value is created, delivered and captured, and how those choices become responsibility, action, resourcing and review.

A local problem is read against the whole

The problem an owner brings is usually local: sales are down, the team is in conflict, costs are up, a channel has stopped moving. Fixing it locally tends to relocate the symptom rather than remove it.

So the whole structure is read first: how customers, value, channels, relationships, revenue, resources, activities, partners and costs actually work together. Falling sales may be an expired value proposition, or a cost structure forcing a price rise, or a key role that changed hands. Those need entirely different responses and look identical on the report.

What a strategic choice has to state

Which customers and which value come first; which businesses, products and channels are concentrated on or dropped; what the company's difference and durability actually rest on; which assumptions must be tested first; and which risks cannot be papered over by short-term growth.

The second is the hardest and separates strategy from a direction paper. Strategy is substantively about giving things up. Without naming what is given up, focus is just an adjective.

Direction has to enter a mechanism

Direction becomes stage objectives with named owners, budget and time allocation, a standing meeting and an escalation path, key indicators with updated facts, and a stated explanation of variance with the next action.

Without this layer, strategic agreement evaporates within a fortnight. Not because people disagree, but because the gravity of daily operations is far stronger than the conclusion of one meeting, unless that conclusion has entered the calendar, the budget and the review.

Who carries it

Strategic requirements have to be translated into roles, capabilities, collaboration and management behaviour. A strategy with no owner, no capability and no authority behind it is a wish.

The common failure: a new direction is agreed, and the owner is still the same person with neither the time nor the relevant capability, with unchanged authority. The direction is not wrong. It has nobody to carry it, and the outcome gets explained as poor execution.

What a review has to judge

A review is not a check on task completion. It asks whether the original assumptions still hold, whether customers and the market have produced new evidence, whether the organisation can carry the load, whether the objective, route or resourcing needs to change, and which results and failures should become assets for the next round.

A review that only checks completion lets an already-falsified direction continue on the strength of everyone working hard. Whether the assumption still holds is the item most worth asking.

Limits: no single tool, the business model canvas included, substitutes for a complete operating judgement, and the advisor does not take over the client's operating decisions or daily management. A tool gives the discussion structure; it does not let the judgement be outsourced.
